Try treating 7:30 as a “second open”: stage 2–3 croissant trays at about 85% in the retarder and drop them to land hot right before the rush, using yesterday’s 15‑min POS by SKU to decide if that’s 2 or 3 trays. Caveat: only works if proof control is tight; if your box runs warm, pull them 5–10% earlier and extend bake so you surf it, not chase it. Do you have those POS timestamps, or are you guessing off pre‑orders?

Piggybacking on @emoran201, I’d add a POS-driven “bump bake” rule: when FOH wait hits 3:30 and on-hand drops below a floor (say 18 pastries/5 loaves), auto-fire a micro-batch and slide the next load 10–12 minutes. Keeps the first wave modest and leans on live demand; if no retarder-proofer, park one rack at about 75% proof to finish fast when the light turns red. Do you have live on-hand in the POS, or should you start with a simple green/yellow/red count sheet at the pass?
